A large multi-property gaming operator faced significant challenges upon reopening after a 12-month closure due to the pandemic. The company was underperforming compared to its peers, struggling with a leadership void, and lagging in the adoption of new technology. To address these issues, we collaborated with the management team to devise a transformation strategy.

The tailored solution involved identifying and launching over 30 initiatives centered around four key pillars: aligning specific slot holds to industry practices, developing a new labor model that accurately matched staffing levels with demand, right-sizing labor and costs in accordance with the future business strategy, and initiating a procurement program. A notable aspect of the solution was the implementation of a four-step process to create a clean sheet labor model across various functions and roles. This transformation aligned the company with industry forecasts and labor standards, significantly boosting productivity.

As a result of these initiatives, the gaming operator achieved more than $140 million in improvements to EBITDA, demonstrating the effectiveness of the tailored solutions provided to address their specific challenges.
