The client, a leading national family-run specialty grocery chain with over 70 stores and approximately $1.3 billion in revenue, faced challenges in transforming its operations. They sought assistance to review their current transformation plan, assess potential risks, and identify additional value-accretive opportunities.
we conducted an in-depth analysis of key areas within merchandising, focusing on pricing and promotions, store labor, and goods not for resale (GNFR). This analysis led to the identification of approximately $15 million in cost of goods sold (COGS) opportunities, with $5 million available for immediate realization. Over a five-month period, we supported pilot programs across the transformation agenda, which resulted in benefits ranging from $40 to $45 million. Following the successful pilot, the client implemented all initiatives across their business, with a potential gross margin improvement of $70 million identified in the first phase of the project.
